Guerilla SEO: The 2026 Playbook

Jay Conrad Levinson coined "guerilla marketing" in 1984. The premise: time, energy, and imagination beat budget. Small businesses don't lose to big competitors because they spend less. They lose because they spend the same way at lower volume.

Guerilla SEO in 2026 is the same premise applied to search. You can't outspend Semrush-equipped agencies running 40-person content teams. You can outmaneuver them. The AI tooling now available to a solo operator costs $25–$150 per month and replaces a meaningful share of what agencies charge $2,000–$10,000 per month to deliver. The math has shifted. Most small businesses haven't noticed.

This post is the manifesto for the 5-post series. The four tactical posts that follow show exactly how to run it.

Quick Navigation

What Guerilla SEO Means Now

Guerilla SEO is the practice of running high-impact search optimization with AI tooling and creative tactics instead of enterprise tool stacks and large teams. Brass-SEO uses the term to describe what a solo operator with $50–$150 per month of tooling can actually accomplish in 2026 — work that required a five-figure agency retainer just two years ago.

The term is borrowed deliberately. Levinson's original guerilla marketing rules — small targets, fast experiments, attack at unexpected angles, combine tactics — translate cleanly to search. You don't need to compete with Ahrefs subscriptions or six-figure SEO teams. You need to identify the moves that produce measurable results with the time and tools you actually have.

Guerilla SEO isn't cheap SEO. It isn't lazy SEO. It's specifically chosen tactics, executed with AI as a force multiplier, by an operator who picks fights they can win.

Why the Math Just Changed

The cost of executing common SEO tasks dropped by 80–90% between 2023 and 2026. Bulk title-tag rewriting that took a writer 4 hours now takes 30 minutes with Claude or ChatGPT. Schema audits that required a developer half a day take a Claude Code session of 15 minutes. Competitor analysis that needed a Semrush subscription can be done with manual queries plus AI summarization for free.

What changed:

  • General-purpose AI (Claude, ChatGPT, Gemini) handles the rewriting, summarizing, and drafting work that consumed most agency hours
  • AI coding tools (Claude Code, GitHub Copilot, Cursor) automate the technical SEO work that required developer time
  • Conversational data tools (Brass-SEO and similar) replace the dashboard-navigation tax that made paid analytics tools so time-expensive
  • AI search visibility is now a primary SEO surface, and the optimization patterns reward small operators with focused content over enterprises with broad content

The combined effect: an SEO budget of $50–$150 per month can produce work output that cost $2,000–$10,000 per month to commission three years ago. Agencies haven't all repriced. Their clients haven't all noticed.

The Five Guerilla SEO Principles

Brass-SEO's five principles for guerilla SEO map Levinson's original framework to AI-tooled search work:

1. Pick fights you can win. Don't try to outrank Wikipedia for generic terms. Find the long-tail queries where your specificity wins. GSC's "striking-distance keywords" (positions 4–20) are the natural target. They're already half-won.

2. Speed beats polish. Ship a rough version, measure it, iterate. A title tag rewritten today and tested for 30 days produces more learning than a perfect title rewritten in 6 weeks after committee review.

3. Combine tactics. A single move (better title) produces a small lift. Five combined moves on the same page (title, meta, capsule, schema, internal links) produce a compound lift that's often 3–5x the sum of the parts.

4. Use AI for volume, humans for judgment. AI drafts 20 title tag candidates in a minute. The human picks the one that fits the brand voice. Neither alone is enough.

5. Measure or move on. Every guerilla move gets a 30-day test. If GSC impressions/clicks don't move, kill the tactic and try the next one. No vanity metrics.

These five sit on top of standard SEO fundamentals. Skip the fundamentals and the guerilla moves don't compound. Do both and the math gets interesting.

The Toolkit

A guerilla SEO toolkit in 2026 looks substantially different from a 2023 toolkit:

Need Old approach Guerilla approach (2026)
Keyword research Semrush, Ahrefs ($129+/mo) Google Search Console (free) + ChatGPT for clustering
On-page audits SurferSEO, Clearscope ($89–$170/mo) Brass-SEO ($25/mo) + manual review
Technical SEO Screaming Frog + developer time Claude Code + your own scripts
Content drafts Freelance writer or in-house ChatGPT/Claude + human edit
Competitor research Semrush or Ahrefs Manual queries + ChatGPT/Perplexity summarization
AI search visibility No tool existed Brass-SEO AI Citability button + manual quarterly testing
Site audits Sitebulb ($13–$50/mo) or agency Claude Code script + GSC cross-reference

Total monthly cost of the right column: $25 (Brass-SEO) + $20 (ChatGPT Plus) + $20 (Claude Pro) = $65/month. The left column starts at $250+ before adding people. The gap funds the rest of your marketing.

Who This Series Is For

The series is written for three audiences:

Solo operators and founders doing their own SEO without an in-house specialist. The math change benefits you most because you can capture the savings as cash, not as a team budget line.

Small marketing teams at 2–10 person companies. The guerilla approach lets two people produce the work output of an in-house team of six, freeing budget for paid acquisition or product.

Agency clients re-evaluating their retainers. If your agency is doing the same work in 2026 they did in 2023 at the same price, you're paying for an old cost structure. The series gives you a checklist for the conversation.

The series is not written for:

  • Enterprise SEO teams running complex multi-domain operations (different game)
  • Pure backlink-acquisition-focused work (guerilla tactics help but specialized tools still win there)
  • Agencies wanting to defend the old pricing model (read it anyway)

Frequently Asked Questions

Is guerilla SEO just black-hat SEO with a friendlier name?

No. Black-hat SEO violates Google's guidelines (paid link networks, content cloaking, doorway pages). Guerilla SEO uses AI tooling to do white-hat work faster and cheaper than the old workflow. Every tactic in this series is within Google's published guidelines and the same evaluation Google applies to enterprise content applies here.

Doesn't this make SEO accessible to spammers?

It makes SEO accessible to everyone, which includes some spammers. Google's quality systems already filter low-substance AI content fairly effectively, and the citation patterns research (Princeton GEO study, Gnuse 2025) shows AI surfaces favor substantive content with original data and named expertise. Bulk-generated thin content underperforms regardless of who produces it.

Can I do guerilla SEO if I don't know any code?

Yes for the content and analysis tactics (posts 2 and 4). The Claude Code post (post 3) does involve some terminal work, but Claude Code itself writes the code for you. The barrier is comfort with running commands, not knowledge of programming languages.

How is this different from "AI SEO" generally?

"AI SEO" is a marketing label that often means "we added an AI features tab to our existing dashboard tool." Guerilla SEO is a specific philosophy and workflow: pick fights you can win, combine tactics, ship fast, measure or move on. The AI is the multiplier, not the strategy.

How long until I see results?

The same realistic SEO timeline applies. Title tag changes show CTR effects within 2–4 weeks. Content optimization shows ranking effects within 4–12 weeks. New content takes 6–12 months to mature. Guerilla SEO doesn't make Google faster — it makes you faster, so you can run more experiments inside the same time window. See How Long Does SEO Take? What the Data Shows.
